Where projected payback on a proposed engagement runs past twelve months, we propose the smaller engagement and show the arithmetic behind the decision. This is enforced in the system that produces the roadmap, so it does not depend on the discipline of whoever is presenting it.

The same two figures that produced the 62,000 euro finding ruled out our largest engagement for that company. Payback would have run past sixteen months, so it was modelled and not proposed. The roadmap said so, in writing, on the page the client read.

Client material is held in the European Union and isolated per workspace at the database level, so a query from one workspace cannot reach another. Interview transcripts and working files are never readable from a client session. Confidentiality terms are signed before an engagement begins.

The paid Cortex Diagnostic that can follow it runs for three weeks: four to eight interviews with the people who carry the work, a quantified register of where time, margin and information are being lost, a prioritisation matrix scored on value, feasibility, cost and risk, and a roadmap where every finding arrives with a number attached.

That result is reported plainly and the engagement ends there. In practice the drains are almost always present and simply unmeasured, which is a different problem. Where the numbers do not support a build, the roadmap says so and no build is proposed.

The client owns the systems, the code and the data outright on final payment. Cortex retains no licence over a built system and no claim on the data inside it. The method underneath belongs to the practice; everything produced for a client belongs to the client.
